In the beginning, the Sage of the Six Paths had spread chakra to throughout the world teaching Ninshu. However there were those who corrupted his teachings with the art of Ninjutsu. The users of Ninjutsu, Ninja, began terrorizing the world until they defeated by a superior warrior. The ninja found themselves outmatched by the Samurai, ninja had to weaves Hand signs while samurai just needed their weapons to fuse their chakra.
Eventually, different types of samurai would emerge medical samurai, illusion samurai, and even samurai sages. They had evolve to shape, transform, and change their chakra as well as unleash the power of the Eight Inner Gates. The samurai would develop new technology suitable for chakra infusion. Overtime, Samurai clans would emerge some of them would have abnormal reserves of chakra, special weapons, and unique techniques.The samurai, also helped the Sage of the Six Paths defeat the Ten Tails, split it into nine parts, and then sealed those parts into the nine Tailed Beast Armaments.
The current world emerged from samurai clans banning together to establish the various lands. Now a mysterious figure calling himself the Emperor appeared. He has declared war on the entire world and intends to bring the world under his control. The Emperor is not evil or power grabbing man but one who wants peace. The constant fighting between nations leads to an everlasting cycle of misery. The Emperor seeks to end that and so he has recruited the Imperial Army from those in any nation who seek to fix the world. We are The Imperial Army.

Basically is this alternate timeline the samurai has essentially replaced the ninja. The Lands are the same except they are ruled by the Samurai. The nations of the world are the same but there aren’t hidden villages. Samurai armies are headquartered in their land’s capital ruled by the Shogun. Beneath the Shogun are the Daimyo of the major clans. Major clans have their own Samurai villages l, towns, or cities in which they manage their own portion of the land’s samurai. Those renown clans lead the samurai they recruit from the surrounding area serve under their leadership.
Samurai have evolved to everything shinobi could do just in a samurai like way. For example, Samurai use summoning most often by having the contract on their blades and cutting themselves with that blade. Samurai use genjutsu by first cutting or reflecting light from their blades to their target. Samurai as they are heavy into using armaments for fusing their chakra have lead to advancements in chakra based technology.
However in this samurai world the same individuals existed but are of course altered with the timeline. Original characters and altered canons welcome. We will be playing at the Imperial Army which can be thought as like being the Akatsuki. From a world standpoint we very well can be viewed as the villains. The situation is more gray than that however.
